Let Me Say It Plainly

Prompt engineering is dead. Not dying — dead.

In 2023, "prompt engineer" was a real job title at real companies paying real six-figure salaries. People were writing 2,000-word system prompts full of elaborate tricks: "You are an expert in..." followed by chain-of-thought scaffolding, few-shot examples, and carefully placed delimiters. Entire courses taught you how to get GPT-4 to do what you wanted by phrasing things just right.

In 2026, that skill is about as impressive as listing "proficient in Microsoft Word" on your resume.

I'm not saying this to be provocative. Okay, maybe a little. But mostly I'm saying it because I lived through the transition and watched the value shift in real time.

How We Got Here

Here's the short version: models got good.

That's it. That's the tweet.

The longer version is more interesting. Early LLMs were bad at following instructions. Not because they couldn't reason — they could, sometimes brilliantly — but because they were easily confused. Ambiguous phrasing led to hallucinations. Missing context led to made-up facts. The model needed you to hold its hand through every step.

So prompt engineering was genuinely valuable. If you knew how to structure a request — break it into steps, give examples, constrain the output format — you could extract dramatically better results than someone who just typed "write me a marketing email."

But then something happened. The models caught up. And I don't mean they got a little better — they got fundamentally different to work with.

I can ask the AI anything now and feel confident about what it gives back. It goes out, researches, and returns real answers. It's not always perfect, but it's way better than before. It understands what I'm talking about when I tell it what to do. I can speak naturally — like I'm talking to an assistant — instead of carefully constructing prompts like I'm hacking some technology by speaking in a specific way.

That's the shift. Prompting was about being smart because the model was dumb. You had to trick it, scaffold it, hold its hand. Now the model is smart. You can just talk to it. The gap between a carefully engineered prompt and a plain conversational one shrank from a canyon to a crack.

The bottleneck shifted. It used to be: "Can the model understand what I'm asking?" Now it's: "Can I design a system that uses this model effectively?"

Those are very different problems. And only one of them scales.

What Actually Matters Now

If you're building with AI in 2026, here's where the real value lives.

System design. How do you architect an agent workflow? When does the model call tools versus rely on context? How do you structure a pipeline where the LLM is one component — not the whole thing? This is engineering. This is the work.

Feedback loops. I've written about what I call the Ralph Wiggum Loop — the pattern where an AI system fails, catches the failure, and routes itself back through a correction cycle. Setting up these loops is where the magic happens. A prompt can't save a system that doesn't know when it's wrong.

Tool integration. The model is one node in a larger graph. In my own workflows, the LLM sits alongside Playwright for browser automation, GCP logs for monitoring, deployment scripts for CI/CD, and test runners for validation. The "prompt" is a system message that rarely changes. The value is in the orchestration — what calls what, when, and why.

Context management. This is the underrated one. Knowing what goes into the context window and what stays out is 10x more important than how you phrase the prompt. Feed the model garbage context and the world's most elegant prompt won't save you. Feed it clean, relevant context and a one-sentence instruction works fine.

Knowing when NOT to use AI. Maybe the most underrated skill of all. Not everything needs an LLM in the loop. Sometimes a regex is better. Sometimes a database query is better. Sometimes a human is better. The engineers who reach for AI only when it's the right tool — not because it's the shiny tool — are the ones building systems that actually work.

What I Learned Building This Way

I'll be honest: I never really got into prompt engineering. I dabbled a little — tried some image generation, played with ChatGPT — but it always felt like I was programming something I didn't understand. Too much tweaking, too much guessing at magic words. Most of the time I'd just have ChatGPT write the prompts anyway, which kind of proved the point. It was a mixed bag and I didn't love it.

What I did feel was that the models would get better fast. So I waited. And that's exactly what happened.

When agents arrived and I started building automated pipelines — systems where an AI runs on its own, calls tools, handles errors, and produces output without me babysitting it — I realized the prompt was maybe 5% of the work.

The other 95% was everything around it. Designing the tool interfaces. Building the error handling. Setting up the feedback loops so the system could recover from failures. Adding human-in-the-loop checkpoints at the right moments. Writing tests that actually verify the AI's output makes sense.

My system message barely changes anymore. It's a config file. The real engineering is in the architecture that surrounds it — the pipeline design, the retry logic, the context curation, the deployment infrastructure.

That shift changed how I think about my own role. I stopped calling myself someone who "works with AI" and started thinking of myself as a systems architect who happens to have LLMs as one of my building blocks.

So What Are You?

Here's my challenge: if you're still spending most of your time crafting prompts, zoom out.

You're not a prompt engineer. That job is done. The models handled it for you.

You're an AI systems architect — or you could be. The prompt is one config file in a much larger system. The system is where the value lives. The system is where the hard problems are. And the system is what separates the people who demo cool things from the people who ship reliable things.

The question isn't "how do I phrase this so the model understands?" It's "how do I design a system where the model is one reliable component among many?"

That's a much harder question. And a much more interesting one.
